Independent rental operators are stranded by geography. A one-way hire leaves a car in the wrong city. Offering a route into a town where you have no base means either paying staff to drive for a day or simply not offering it. The vehicles that need moving, cleaned, stored and handed over are all sitting in the wrong places, and there is no shared way to fix it.

Fleetmate is the network that fixes it. Independent NZ operators host each other's vehicles. You base a car in another operator's town, and the local operator acts as a paid host for storage, cleaning and handovers at a fixed fee per task. Freelegs moves cars between the hubs.

The design decision that makes it safe is that the vehicle never leaves the owner's own agreement and insurance. The host is a paid agent with zero commercial responsibility, not a sub-renter. Renters' payments and bonds are never touched. The only money the network handles is the owner-to-owner service fee.

Three things were hard to get right. First, the booking guard: after some infrastructure pain I moved double-booking prevention to an application-level pessimistic lock inside a single guarded action, so two operators can never claim the same slot. Second, the money: a versioned fee engine that crystallises only on job completion, with GST on top, a small per-leg floor, and a permanently grandfathered rate for founding operators. Third, the reason to stay. The moat is not a penalty for leaving, it is that the platform is irrational to leave. Reputation compounds only from real completed work, settlement happens automatically, and for anyone on Glovebox it is their daily system of record. I am operator zero, seeding real supply from day one, so no member ever opens the board to an empty screen.
